Most companies added AI to their recruiting process. Not many stopped to figure out where the human still matters most. Here's the model we use.
There's a version of AI-assisted recruiting that surfaces better candidates faster and gives your team back time they were spending on tasks that didn't require them. There's also a version that generates 200 unreviewed profiles, ruins a candidate's experience, and leaves your hiring manager wondering why no one called them back.
The difference isn't the tool. It's the thinking — and the accountability — behind it.
I've spent over 20 years in executive recruiting and sourcing. When AI started changing what was possible in talent acquisition, I kept coming back to one question that most teams weren't asking: if we're going to deploy AI to do the job of a person, shouldn't we hold it accountable the way we'd hold a person accountable?
That means KPIs. It means performance reviews. It means regular meetings with your vendor to ensure the technology is actually improving — not just running. We can't deploy AI simply because we want to cut costs. We have to deploy it in a way where the entire process is accountable, including the tools themselves.
Because AI alone won't solve the problem. It won't understand what it's doing without a person present. That's precisely why I call this the CYBORG approach. A cyborg isn't a robot. It's a technology-enhanced person — and that distinction matters more than most vendors will tell you.
So I put a name to the model. I call it CYBORG: Context, Why, Bias Reduction, Optimization, Relationships, and Governance.
It's not a tech stack recommendation. It's a way of thinking through where AI belongs in your process, where pulling it back is the smarter call, and how to hold the whole thing accountable when it matters.
Most companies are using AI in recruiting — but far fewer have figured out where it actually belongs and where a human is the only thing that works.C: Context
AI is good at processing data. It is not good at understanding why a role exists.
When a VP of Engineering tells you they need a senior backend developer, AI can match on skills, tenure, and location. What it cannot do is understand that this hire needs to rebuild trust with a product team after a rough 18 months, or that the manager communicates in ways that require a specific kind of patience.
Context is the recruiter's job. AI brings the data. You bring the read.
Before adding AI to any search, your team should be able to answer two questions without looking at a screen: What is this role really for? And what would make this hire fail even if the resume looked perfect?
If you can't answer those, no algorithm can help you.
Y: Why
This one sounds obvious. It isn't.
Most recruiting teams add AI tools because their VP read an article, or because a vendor pitched them something that looked impressive in a demo. That's not a reason. That's a purchase.
Before you introduce AI into a workflow, your team needs a clear, specific answer: What exactly are we solving, and how will we know in 90 days whether it worked?
If the answer is "to save time," dig deeper. Save time where? In sourcing? In scheduling? In screening? Each of those has a different tool, a different risk profile, and a different human role alongside it.
When the intent is vague, the results match.
B: Bias Reduction
This is where AI's reputation gets complicated.
Used well, AI-assisted sourcing can reduce the patterns humans unconsciously replicate: defaulting to the same schools, the same company names, the same professional networks. Studies from organizations like Harvard Business Review [NEEDS VERIFICATION] have documented cases where structured, algorithm-assisted screening reduced demographic bias in candidate pools. That's a real benefit.
But AI trained on historical hiring data reproduces and scales the biases already baked into your past decisions. Which means human oversight isn't optional here. It's the mechanism that makes the benefit real.
The recruiter's job is to look at what AI is returning and ask whether the pool itself reflects the range of people who could succeed in this role. Not just whether the candidates look qualified.
AI finds the patterns. Recruiters decide whether those patterns should continue.
O: Optimization
AI earns its keep most clearly in operational, high-volume tasks: sourcing at scale, scheduling, initial screening workflows, CRM management, outreach sequencing. These are tasks where speed matters and the cost of an individual error is low.

The question to ask about any task in your recruiting process: Does this benefit from speed and volume, or from judgment and relationship?
Put AI where speed is the point. Protect the work that requires a human to do it right.
R: Relationships
Most AI vendors won't say this in their pitch: the final stages of recruiting are almost entirely relationship work.
Whether a candidate accepts an offer comes down to how they felt about the process. Whether a passive candidate takes a first call depends on whether they trust the person reaching out. Whether a hiring manager stays engaged with a search depends on the quality of the conversation with their recruiter.
None of that is automatable. Not well, anyway.
AI can help you track touchpoints, surface the right moment to follow up, and draft a first outreach. But the reason someone takes a meeting or says yes to a role is the connection with a person. That's what recruiters are building when they reach out, and it's the part that closes.
The recruiter's job in an AI-enabled world isn't smaller. It's more concentrated in the conversations where a human is the only thing that works.

AI without rules is a liability.
In recruiting specifically: decisions affect people's careers, regulatory requirements around AI use in hiring are increasing (the EU AI Act [NEEDS VERIFICATION] is an early signal of what's coming), and one bad automated interaction can permanently damage a candidate's perception of your brand.
Governance means your team has clear rules for what AI can do, what it cannot do, and who reviews outputs before they reach a candidate or a hiring manager. It means documentation. If your AI-assisted sourcing is ever questioned, you need to be able to explain how it works and show that a human reviewed the results.
Build the governance before something goes wrong. It's considerably harder after.

Using the Framework
CYBORG isn't a checklist you run through once before buying a new tool. It's a set of questions your team should be able to answer about every part of your recruiting process where AI is involved.
Where we bring AI in, are we clear on the context? Have we agreed on why? Are we checking for bias? Are we using it for the right tasks? Are we protecting the relationships that close candidates? And do we have governance in place when something breaks?
If the answer is yes across all six, you're not just using AI in recruiting. You're using it in a way that shows up in your hire quality, your time-to-fill, and your cost-per-hire.
That's the difference.
